“GEO Experts” are selling you the retrieval layer and calling it a revolution in search marketing. So let’s unpack this.
There’s a new class of expert on LinkedIn right now. New acronym, new authority, same recycled tactics with a fresh coat of paint. They’re called GEO experts, or AEO experts. Sometimes both, depending on what helps them sell that week.
And if you’re a business owner, a marketing director, or anyone currently making decisions about agencies, contractors, or budget, they are absolutely coming for your wallet. And here’s what they won’t tell you.
What Exactly Is AI Optimization?
When a GEO expert tells you they’re optimizing your brand for AI, ask them one question: what layer?
Because there are three distinct layers where “AI optimization” could theoretically happen, and they are not equal. Those three are: the base model; the retrieval layer; and everything in between.
The Long Game: Base Model Training (6-24+ months)
This is the deepest layer. When a model like ChatGPT or Claude is trained, it ingests a massive corpus of web content, citations, and data. Your brand, concepts, and ideas can become embedded in future model snapshots if you’re publishing at scale, getting cited by authoritative sources, and building real entity recognition across the web.
So what’s the catch?
Once a model snapshot is frozen, it’s frozen. You can’t retroactively optimize for it. You’re essentially lobbying for inclusion in the next training run with no guarantees, no feedback loop, and no way to measure whether it worked.
Nobody can sell you this outcome with any precision. Anyone who tells you otherwise is lying to you or to themselves.
The Medium Game: Entity Authority and Structured Understanding (3-12 months)
This is where knowledge graphs, structured data, and contextual signals come in.
The goal is making sure AI systems clearly understand what you are, what you do, and why you’re credible. This influences how models represent your brand when they do have data on you, and how retrieval systems weight your content.
Does that sound familiar?
Well it should because I’m laying it on pretty f’n thick.
This is modern SEO. It’s been modern SEO since BERT dropped in 2018 and RankBrain before that. Vector embeddings and contextual relationships have been core to search systems for years. The playbook didn’t change. GEO experts are just putting a new label and branding on it.
The Short Game: Retrieval Layer Optimization (ongoing)
This is where the real action is for most businesses right now. RAG pipelines, real-time search retrieval, vector embedding clarity. When someone asks ChatGPT or Perplexity a question and your brand shows up in the answer, it’s almost always because you won at the retrieval layer, not because you’re baked into the model weights.
Retrieval layer optimization is measurable. It’s iterative. It’s actionable. And it looks almost identical to good, structured, technically clean SEO with less tolerance for ambiguity and slop.
Reduce ambiguity. Tighten entity relationships. Make “what it is, why it matters, why trust this” immediately obvious. That’s the job.
So What Are GEO Experts Actually Selling You?
Mostly the short game, occasionally the medium game, dressed up in enough new vocabulary to justify a premium engagement.
To be fair, there are AI-SEO and SEO practitioners doing real work here and seeing real results. And it’s time consuming. Tracking AI visibility across prompts, identifying retrieval gaps, improving how content gets parsed and surfaced. That work has value.
What about the people screaming loudest about SEO being dead and GEO being a revolution?
They’re repackaging tactics that serious SEOs have been executing since the mid-2010s. Contextual search has been the point since BERT. Answering user queries with clarity and authority has always been the job. The acronym changed. The work didn’t.
What You Should Actually Do
Before you hire a GEO agency or add an AEO line item to your budget, ask three questions:
- What layer are you optimizing for, specifically?
- What does success look like and how do you measure it?
- How is this different from what a competent, modern SEO team would already be doing?
If they can’t answer the first question with technical clarity, you have your answer. And if SEO has to be dead for their services to work, run and make sure you still have your wallet.
Look, the retrieval layer is real, and AI visibility is real too. But it’s not this grand revolution, and it’s just an evolution. The marketers who’ve been doing modern SEO correctly were already most of the way there. And the last thing for them to do was change the definition of SEO from “Search Engine Optimization” to “Search Everywhere Optimization” because these retrieval layers happen on just about every platform that has a search query bar.
Moral of the story… Don’t pay revolution prices for evolution work.
